Weeks 1 – 3: the brief is the schedule
A brief that says "a good anti-aging serum" generates three rounds of guessing. A brief that says "30 ml, pH 5.0 – 5.5, fragrance-free, 5% niacinamide with 0.3% retinol, silicone-free, target unit cost under US$3.00, destinations EU and US" generates a shortlist in one round. Every extra round of sampling costs 7 – 10 days. Write the brief properly and you buy back two weeks.
Weeks 6 – 16: the immovable block
Stability testing exists because emulsions are thermodynamically unstable systems. Accelerated conditions (typically 40°C / 75% RH for three months, plus freeze-thaw cycling and light exposure) predict shelf behaviour. A shortened test does not predict anything useful. You can run microbiology and packaging in parallel, but you cannot shorten this block.
Practical workaround: order stock-packaging samples and start your marketing while testing runs. Testing is not on the critical path for photography, packaging design or listing copy.

Weeks 17 – 20: production is the fast part
Once bulk and packaging are both in hand, physical production is quick — usually 10 – 15 working days including QC release. If your project is late, it is almost never because of production; it is because bulk, packaging or documentation was not ready for the booked slot.

Can I skip stability testing to launch faster?
Technically yes, commercially no. Without stability data you cannot set a defensible expiry date or support a CPSR safety assessment, and you carry the full cost of any failure. Separated, discoloured or microbially contaminated product on a customer's shelf costs far more than eight weeks.
Why does sampling take so long?
Each round involves compounding, evaluation, adjustment and re-compounding, plus courier time both ways. Two to three weeks per round is normal. The delay is usually on the brand side — decision time, not lab time.
Can production start before testing finishes?
Some manufacturers will fill at risk, meaning you accept the cost if the batch later fails. It is a legitimate option for a repeat order of an already-validated formula, but a poor idea for a new one.
How much buffer should I build into my launch date?
Add three weeks to whatever your manufacturer quotes, and another two if you are using custom packaging or shipping by sea. Delays cluster around artwork approval, packaging delivery and customs — all of which are outside the factory's control.
