The three terms get used interchangeably in supplier emails, which is a problem, because they describe three different deals with three different cost structures and timelines. Getting the model wrong at the start is the most expensive mistake a new brand can make.

The Three Models, One Paragraph Each

Private label means you take a formula the factory has already developed and put your brand on it. Fastest and cheapest, least control. You are choosing from a menu.

OEM — original equipment manufacturing — means you bring the formula, usually because you have a formulator, a lab partner, or an existing product, and the factory makes it. You control the recipe; they control the process.

ODM — original design manufacturing — sits in between. The factory develops the formula for you, from scratch or by adapting an existing base, and you own the result. More control than private label, faster and cheaper than running your own development programme.

How to Decide

  • No formula, want to launch in eight weeks — private label. Pick from the existing range and put your budget into packaging and marketing.
  • You already have a formula from a contract lab — OEM. Your job is finding a factory whose equipment matches the formula's viscosity and fill requirements.
  • You have a clear product idea but no formula — ODM. Most brands at this stage end up here, and it is usually right.
  • You want a formula nobody else can sell — ODM with an exclusivity clause. Exclusivity costs money and is rarely free.

What Nobody Tells You About Private Label

Private label formulas are shared. A factory may sell the same base to forty brands. That is not automatically bad — it means the formula is well tested and inexpensive. But if your positioning depends on being different, you cannot get there on the formula alone. You will differentiate on packaging, claim strategy, scent, texture or audience. That is doable. It is just not what most founders expect when they hear the phrase.

What Nobody Tells You About ODM

ODM development takes real time. A custom formula typically means two to four sample rounds, stability testing, and a compatibility check against your packaging. Budget eight to fourteen weeks before bulk production, sometimes more if a raw material is unusual. Brands that plan for a four-week ODM timeline are planning for disappointment.

Ask Who Owns the Formula

Get this in writing before the first sample, not after the first reorder. In a properly structured ODM agreement you own the formula. In some arrangements the factory retains ownership and licenses it to you, which means if you leave, you leave the formula behind.

Cost Comparison, Honestly

Private label costs least up front because development is already paid for. OEM costs less than ODM when your formula is genuinely production-ready, and more when the factory has to fix it. ODM costs the most up front and the least per unit at scale, because you are not paying to reformulate every time you change suppliers.

The number that surprises brands is tooling. Mould fees, print plates and carton minimums often exceed the formula cost on a first order. Ask for those figures early.

Can You Mix Models?

Yes, and many brands do. A common pattern is launching on private label to test demand, then moving the two products that sell into ODM development. Another is OEM for the hero product and private label for the supporting range. Factories that only offer one model will tell you the other is a bad idea. It usually is not.
